Collusion of Confusion

People do not go out of their way to seek data that contradicts their existing beliefs. On the contrary, they will select any data they find that supports existing assumptions. We may like to believe that we are open to having our minds changed, but the reality is that we are quite fixed when it comes to our mental malleability.

Evidence for this assertion is being played out daily on our radios and televisions, as people debate the pros and cons of Brexit. There is an uncanny collective agreement amongst the public that they do not get enough facts to help them arrive at a logical and balanced position. We hear this refrain in panel discussions, question time and vox pops. “How are we supposed to know what the truth is? One lot give us a load of statistics, and then the other lot come along and tell us that is all wrong and hit us with another load of statistics.”

I watched one such programme recently, where a member of the public made exactly this
point. He levelled his accusation at one of the ‘experts’ on the panel. His complaint centred around the costs of running the EU along with an assertion that Britain should not be run by unelected bureaucrats. The expert spent a reasonable amount of time patiently 141201.unbiasedexplaining the facts. He explained that calling all of the EU machine unelected was not accurate.  He pointed out that the EU Parliament, which is made up of elected national representatives, does in fact have a veto over recommendations put forward by the EU Commission. And that the EU Council is also made up of one member from each state in the EU, each of whom will have been elected as part of their home nation’s general elections.  This was all delivered in a tone of neutrality, and with a genuine desire to help alleviate concerns and misunderstandings.  At the end, the person who had raised the original issue was asked if the information provided had helped. His response was not positive. Exasperated, he accused the ‘expert’ of simply adding to the confusion and misconceptions, and “just who was he supposed to believe?”

What’s changing for you right now?

All learning happens at ‘the edge’.   Going to the edge, and looking beyond, creates uncertainty.  After all, when nothing is changing and your world is predictable, what is the need to change, or learn anything new?  Sometimes changes are forced on us, sometimes they are sought.  Either way, they induce learning and growth.

This appears to be at the very heart of our existence as a species.  Skulls found in the Great Rift Valley of East Africa, the cradle of humanity, point to increases in skull capacity, and by definition brain size, at specific points in the earth’s history that correspond to periods of dramatic environmental change.

Professor Brian Cox’s recent BBC programme, Apeman to Spaceman,  explains that Brian Cox skullsthe earth experiences major and rapid climatic changes approximately every 400,000 years.  The skulls of various generations of hominin species (i.e. from australopithecus, to homo erectus, through to early homo sapien) reveal an almost doubling of brain capacity every 400,000 years.  The theory he advances is that human intelligence is quite literally a response to periods of rapid changes in the environment as a result of violent climate fluctuations.

And while this theory is concerned with enormous changes over thousands of years, the conditions for changes driving growth and learning are no less evident within single lifetimes.  Continue reading

Are your people ready to change?

At a time when most businesses are seeking ways to emerge from the effects of the recession, and get themselves back on the road to economic growth, one inevitable question their leaders will all face will be, “What things are going to have to change around here to start us moving again?”  

  • Will the strategy and tactics they have been deploying during the crunch be the same ones they need to drive growth?  
  • How do they shift mindsets on their management teams from ‘cost avoidance’ to ‘growth and profit’? 
  • Do they need different types of people in their company to take them in a different direction?
  • Will their own leadership style need to be different as they move forward?
  • Are they even the right leader to take the company forward and be successful?

Some of these questions can be extremely daunting, and will challenge even the most competent leaders. However, much will depend on how the workforce has been led during the period of recession. 

Have people been continuously aware that this day was coming, or will it come as a surprise to them  that they are now expected to do things differently, think differently, perhaps adopt new practices.  Remember, even unpleasant circumstances become comfortable after a while, and people will resist moving away from the ‘way things are’ even if they are promised a better future.polar-bear-ice

It’s not enough to simply promise things will get better and hope they will change.  One major reason for this, we now know, is because of the way our brains are organised. Regular patterns of thinking and behaviour become ‘wired’ at the neural level. It is certainly not a trivial matter of expecting people to one day waken up and operate as if they had a different wiring pattern. Not even after the most rousing and stirring ‘all-hands’ kick-off event !!  Our brains need to have new connections created (and old connections disused and atrophied) over a period of time in order for new patterns of thinking and behaviour to take root. New visions, positive futures, different expectations, alternate rewards, all help generate these new connections, and ultimately, different behaviours.

From Curiosity to Attention

“Be curious” is a very popular term used widely within the coaching fraternity.  It is of course great advice, as it encourages people to ‘simply notice’, without judgement, and with an open questioning mind. Being curious helps raise self-awareness. It also encourages one to consider and reflect on things that may otherwise go unnoticed. However, merely ‘being curious’, in itself, is unlikely to create the sufficient mental conditions for significant learning and change to occur. To achieve this, generalised curiosity needs to be cranked up to a state of sharply focused ‘attention’.

Being curious is the equivalent to being a casual ‘observer’ of the game. Having focused attention requires you become completely ‘immersed’ in the game.

I have touched on this subject many times in the past, most notably in Slow Down, you Move too Fast.  Before getting to agreements that something needs done about a problem, and long before specific actions are decided upon, it is vital that high levels of attention are shone on the issue. People simply do not agree to take action on situations unless they first of all recognise that it is important enough to do so, and that there are high enough stakes at play to make it worthwhile. Are you prepared to upset the Apple Cart?

I recently had a conversation with a senior manager in a large global organisation about how he was applying performance management in his area.  What he told me surprised me.  He had a few people in his teams that were clearly not performing as well as they could.  Their contributions, when set against people doing similar jobs in other parts of the business, were lower, and they showed no desire to grow and develop beyond their area of specialism. But the manager appreciated their efforts, saw them as ‘steady-eddies’ and knew they would never be star performers.  They were valuable to him, because they had skills he would find hard to replace, even though he knew demand for those skills were in rapid decline. He saw no point in ‘upsetting the apple cart’, as he put it, as everything was running quite smoothly.  His customer was happy, his team was happy, and he was happy. So, why cause problems?

I asked him how he wanted to be viewed by his team as a leader, when they looked back on their careers.

At first he thought that they would see him as a ‘friendly manager’, someone they could ‘trust’, who ‘looked after them’, and to some extent ‘protected them’ from all of the ‘latest fads’ and ‘initiatives’ that were doing the rounds in the business.  Those ‘fads and initiatives’ that he was referring to are about preparing people for what are major global changes within the industry, that are demanding different skills and ways of working.  People are being encouraged to take responsibility for their own careers, to uplift their skills, and develop new ways of thinking to better prepare themselves for the disruption and challenges that are rapidly emerging.

I suggested that it was possible they would look upon him as a useful buffer and protector from ‘disruptive change’ in the short term (or for as long as their area remains viable), but that in the longer term they are likely to look back and question why others had ‘stolen a march’ on them.
